600 leads a month and only 3 were real. Why more leads is not the answer.

I have run service businesses for about 20 years. I started as a fire technician. Then I ran my own security business from about 2007. Then I moved into solar. I have only spent about two years learning marketing properly, so I will not pretend to be a marketing veteran. I am a business owner who got burned a few times and then paid attention.

Here is what I learned. Most owners think they need more leads. I did too. I was wrong.

How I got 600 leads and almost no work

I wanted more enquiries, so I asked a friend who was meant to be a Facebook marketing expert. His advice was bad and he gave me piles of homework. Nothing was set up properly. I got no results.

He then sent me to another friend who was “much better” with my kind of business. That second guy did get me leads. In the first three months I got 500 to 600 leads a month.

That sounds great. It was not.

Maybe three of them were qualified. I ended up hiring people just to work through the list. Most of the people on it were tire kickers. Even the ones who looked good often could not afford the job once we spoke properly. I got lucky with one or two. Then I cancelled.

Next I tried a social media marketer. She charged double and got a fraction of the leads. They were also low quality. I got about two jobs in three months. Most of my real work in that time still came from networking and referrals.

So I had paid for a big list, and then for a smaller list. The work still came from people who knew me.

Where my real work came from

Over the years, most of my work came from referrals. In solar it was at least 60 to 70 percent.

Nobody refers you because of an ad. They refer you because of how you do the job and what happens after. I always come back. I always fix it. I do not hide from phone calls.

That is not a marketing trick. It is just answering people and finishing what you started. And it taught me something I did not see at first. The people who already reach out to you are worth more than a list of strangers.

The leads you already have

Think about the people who already contact you. Some of them slip away, and not because they chose someone else. They slip away because nobody got back to them.

A missed call. Someone rings while you are under a sink or up a ladder. You mean to call back at lunch. By lunch they have rung the next company on the list.

A website message. It lands in an inbox you check twice a week. By the time you reply, the job is booked with someone else, or they have stopped caring.

A quote that goes quiet. You send a price and hear nothing. You think they said no. Often they are just busy, or they forgot, or they are waiting for you to ask one more time.

I am not saying every one of these would have become a job. Some would not have. But these people reached out to you on their own. That is a very different thing from 600 names on a list.

Replying is not booking, and booking is not getting paid

I want to be clear about this part, because it is where people fool themselves.

A reply is not a booking. Someone can answer your text and still never book a visit.

A booking is not a paid job. People cancel. People get a visit and then go quiet. Some find out what the work costs and walk away.

So fast replies will not fix everything. What they do is give you a fair chance at each person who reaches out. After that, the job is yours to win the way you always have, by turning up, being straight about the price and doing it right.

What you can do this week without hiring anyone

You do not need new software to start. Try this.

First, write down every way people reach you. Phone, website form, text, Facebook messages, email. Most owners find at least one place where messages sit for days.

Second, pick one time each day to check all of them. Not “when I get a gap”. A set time, like first thing and again mid afternoon.

Third, make a short reply you can send in ten seconds. Something like: “Hi, sorry I missed you. I am on a job right now. What do you need help with, and what area are you in? I will get back to you today.” Keep it in your phone notes and paste it.

Fourth, for every quote you send, write down the date. Then pick a day to follow up. Two or three days later is fine. Keep the message easy and kind: “Hi, just checking you got the quote. Happy to answer any questions.” Do not chase hard. One honest nudge is enough for most people.

Fifth, keep a simple list. A notebook is fine. Name, what they wanted, when they last heard from you, and what happens next. When you look at it on Friday, you will see who you forgot.

None of this is clever. That is the point. Most of it is just not letting people fall through the cracks.

Where this gets hard

The trouble is that you are busy. You are on the job. Your phone rings when your hands are full. A list in a notebook only works if you remember to open it.

That is the one place a bit of help makes sense. It is why I put together the Follow-Up System at AI SEO Local. It sends a text back when you miss a call. It uses AI to answer texts and website chat. It sends reminders. It keeps every message in one shared inbox and tracks your leads, so you can see who is waiting. There is also an upgrade called AI Voice. It answers the phone when you cannot. If the caller asks for a person, sounds upset, or asks something it does not know, it hands the call over to you. It is month to month.

I cannot promise it will get you more jobs. No honest person can. What it does is make sure the people who reach out get an answer and a follow-up.

If you want to talk it through, there is a “Help me choose” call on the contact page. No pressure. If a notebook and a saved text reply are enough for your business right now, that is a fine place to start.
